Spaarnesant kick-starts ChatGPT adoption with a training programme for all staff members

This case study is not about the curriculum at the schools, but about the staff office: the support organisation with colleagues from different disciplines such as HR, finance, IT and management. It is precisely these teams that make sure processes, policy and support are in order, so the schools can keep going.

the challenge

Spaarnesant saw that AI offers opportunities to work faster and more consistently, but that without guidance, usage remains fragmented. Some colleagues were already experimenting, while others didn't know how to start or how to improve results. At the same time, there were clear concerns about safe use, especially around sensitive information and uploading documents.

The question was therefore practical:
how does the staff office make sure colleagues use AI safely and effectively, and that its use truly becomes part of daily work?

our solution

  • adoption in steps, with room to practise
BE Digital set up an in-company training programme for Spaarnesant that deliberately builds adoption in steps. Not a one-off inspiration session, but a rhythm in which colleagues could apply things in between, collect questions and visibly improve their way of working. The programme ran for three months, starting in September 2025 and finishing in November 2025.
  • first get the technical foundation in order
It was important that the technical foundation was solid beforehand. Together with IT, we set up ChatGPT as a permanent working environment, with shared accounts that are set up safely and practically. We also made agreements about access and password management, and immediately defined the frameworks for privacy and safe use.
  • Programme structure
The programme then followed in its execution:
  • 3 trainings per group, spread over the period from September to November 2025.
  • 5 groups, with a mix of roles and departments, on average 9 to 10 participants per group (maximum 10) so that there was enough attention for each participant.
  • Sessions of approximately 2 hours, with 4 weeks between training 1 and 2 and 6 weeks between training 2 and 3, so that application in daily work was central.
  • content: from basics to embedding
The content built up logically. In the first training, the focus was on the basics: an introduction to AI and ChatGPT, first practical applications and clear ground rules for what does and doesn't belong in prompts and uploads. In training two, it got concrete: participants worked with their own cases, built a personal prompt list and created their first GPTs for recurring tasks. Training three was about sharpening and embedding: improving prompts, developing GPTs further, sharing within teams and recording agreements for smart and safe use across the organisation.
  • support between and after the trainings

After each step, participants received templates, prompt tips and documentation to fall back on, so that usage did not depend on the training moments alone. For questions afterwards, BE Digital remained available by email, so that blockers were resolved quickly and adoption could continue.

the result

The training programme went very successfully. The goal of getting staff office employees to work with AI safely and effectively has been achieved. Most participants now use AI daily to support a variety of tasks.

Other KPIs:
  • structural use of AI in recurring tasks.
  • time savings in, among other things, summarising information, drafting and rewriting texts, preparing presentations, structuring notes and answering questions faster.
  • internal knowledge sharing via GPTs: employees created GPTs that are also used by others, such as an HR GPT for questions about HR topics and an IT GPT for technical questions.
  • more independence: teams learned how prompts and GPTs are built and improved, so that usage keeps growing internally without continuous external guidance.

This programme worked because adoption was set up as a process, not as a one-off training. By spreading out the sessions and giving assignments to take away, usage was directly linked to daily work. Safety and practical agreements were central from the start, so that colleagues could work with confidence.

The combination of training, templates and aftercare gave Spaarnesant calm and predictability, and teams could carry on independently afterwards with a shared way of working.
